Research shows that job candidate interviews are actually poor indicators of future job performance.Unfortunately, most employers tend to trust their guts over their heads and give jobs to people they like and perceive as parte of their in-group, rather than simply the most qualified applicant. In other situations, however, it actually does make sense to rely on gut instinct to make a decision.Yet research on decision-making shows tha t most business leaders dont know when to rely on their gut and when not to. While most studies have focused on executives and managers, research shows the same problem applies to doctors, therapists and other professionals.This is the kind of challenge I encounter when I consult with companies on how to better handle workplace relationships. Research that I and others have conducted on decision-making offers some clues on when we should - and shouldnt - listen to our guts.The gut or the headThe reactions of our gut are rooted in the mora primitive, emotional and intuitive part of our brains that ensured survival in our ancestral environment. Tribal loyalty and immediate recognition of friend or foe were especially useful for thriving in that environment.In modern society, however, our survival is much less at risk, and our gut is more likely to compel us to focus on the wrong information to make workplace and other decisions.For example, is the job candidate mentioned above simil ar to you in race, gender, socioeconomic background? Even seemingly minor things like clothing choices, speaking style and gesturing can make a big difference in determining how you evaluate another person. According to research on nonverbal communication, we like people who mimic our tone, body movements and word choices. Our guts automatically identify those people as belonging to our tribe and being friendly to us, raising their status in our eyes.This quick, automatic reaction of our emotions represents the autopilot ordnungsprinzip of thinking, one of the two systems of thinking in our brains. It makes good decisions most of the time but also regularly makes certain systematic thinking errors that scholars refer to as cognitive biases.The other thinking system, known as the intentional system, is deliberate and reflective. It takes effort to turn on but it can catch and override the thinking errors committed by our autopilots. This way, we can address the systematic mistakes ma de by our brains in our workplace relationships and other areas of life.Keep in mind that the autopilot and intentional systems are only simplifications of more complex processes, and that there is debate about how they work in the scientific community. However, for everyday life, this systems-level approach is very useful in helping us manage our thoughts, feelings and behaviors.In regard to tribal loyalty, our brains tend to fall for the thinking error known as the halo effect, which causes some characteristics we like and identify with to cast a positive halo on the rest of the person, and its opposite the horns effect, in which one or two negative traits change how we view the whole. Psychologists call this anchoring, meaning we judge this person through the anchor of our initial impressions.Overriding the gutNow lets go back to our job interview example.Say that the person went to the same college you did. You are more likely to hit it off. Yet, just because a person is similar to you does not mean she will do a good job. Likewise, just because someone is skilled at conveying friendliness does not mean she will do well at tasks that require technical skills rather than people skills.The research is clear that our intuitions dont always serve us well in making the best decisions (and, for a business person, bringing in the most profit). Scholars call intuition a troublesome decision tool that requires adjustments to function properly. Such reliance on intuition is especially harmful to workplace diversity and paves the path to bias in hiring, including in terms of race, disability, gender and sex.Despite the numerous studies showing that structured interventions are needed to overcome bias in hiring, unfortunately business leaders and HR personnel tend to over-rely on unstructured interviews and other intuitive decision-making practices. Due to the autopilot systems overconfidence bias, a tendency to evaluate our decision-making abilities as better than th ey are, leaders often go with their guts on hires and other business decisions rather than use analytical decision-making tools that have demonstrably better outcomes.A good fix is to use your intentional system to override your tribal sensibilities to make a more rational, less biased choice that will more likely result in the best hire. You could note ways in which the applicant is different from you - and give them positive points for it - or create structured interviews with a set of standardized questions asked in the same order to every applicant.So if your goal is to make the best decisions, avoid such emotional reasoning, a mental process in which you conclude that what you feel is true, regardless of the actual reality.When your gut may be rightLets take a different situation. Say youve known someone in your work for many years, collaborated with her on a wide variety of projects and have an established relationship. You already have certain stable feelings about that per son, so you have a good baseline.Imagine yourself having a conversation with her about a potential collaboration. For some reason, you feel less comfortable than usual. Its not you - youre in a good mood, well-rested, feeling fine. Youre not sure why youre not feeling good about the interaction since theres nothing obviously wrong. Our guts are good at picking up such signals, as they are fine-tuned to pick up signs of being excluded from the tribe.Maybe its nothing. Its easy to feelstrung-out as a parent, but the dads we feature all recognize that, unless they regularly take care of themselves, parenting will get a lot harder. The benefits of having that one thing are enormous. Just ask Zack, who is 41 years old and lives in Miami. Hes a busy guy he owns a nightclub and recently published a childrens book,Made for Me, while also raising two kids with his wife. Zack maintains balance via a twice-dailymeditationbung that he says keeps him zen even in moments of extreme parenting chaos.I always knew I wanted to be a dad. But I often overlooked just how challenging it was going to be. I specifically remember my wife being pregnant. I was excited. And then, a couple of nights before the baby was due, I thoughtOh my god, Im going to be a father.I started to go through a whirlwind of emotions. I was always a person that enjoyed my own time. After becoming a dad, I really started to lean on meditation. It helps me get a moment for myself and be the best version of myself that I can be. It helps me be abetter dad, person, friend, colleague - everything.I practicetranscendental meditation. I do it in the morning and try to do it in the evening. I rarely miss a morning session. Its the first thing I do in the after I wake up, before I shower.I would say I do the second session probably 90 percent of the time, but I am guilty of sometimes missing it, because the days get crazy and busy. The rare times that I do, or that my schedule doesnt allow it, I feel it.During my meditation sessions, which are 15 minutes each, I welcome any thoughts that come into my mind, but I really just try to clear it. I just try to provide myself some clarity for the mome nt. People often think that, to meditate, there has to be complete silence or that you have to be in a spa-like environment, but you really can do it anywhere.Its so incredibly helpful. There are times where, especially withtwo kids, chaos exists- obviously - and its very easy to get upset. But babies are babies and kids are kids. They dont know the ways of the world. So I use meditation as a tool to excuse myself for 15 minutes, gather myself, and make sure that Im composed.Without meditation, I couldlose my temper. Youre allowed to lose your cool and if you dont have kids. Theres no one there that youre a role model for. But when you have kids, youre always setting an example. At the end of the day, I want to be able to look at myself in the mirror and be proud that I set a good example for them. Meditation helps with that.Early on after becoming a dad, there were days when I would lose my cool and wasnt a good role model. Id go to sleep or look in the mirror at the end of the d ay and it would bother me. So I made sure to learn from those times and really focus on my meditation.Now, when chaos ensues - which, it does, - whether itsin the car in traffic,or if the kids are hyper and screaming and want to have the toy that the other one wants and you have to try to have a full day at work, Im able to handle it better.The little screams? I can handle them, If someone spills something on the new couch or whatever? Meditation helps me remember that its a material thing. Its not the end of the world. I use meditation as a method to escape, come back in 15 minutes, and be the best man and father that I can be.What I love most about meditation is that it allows me to take 30 minutes a day to clear my mind. It helps me be more productive and balanced. It allows me to set myprioritiesand really keep a firm grasp on what it is that I want to accomplish that day, that week, that month, that year.Theres nothing in life where youre needed like parenting. You might feel needed at work. But, youre not really truly needed in the saatkorn way. That child is born and brought into this world and needs you.
